A headless commerce setup separates the storefront (what customers see) from the backend commerce engine (inventory, checkout, payments), connecting them through an API rather than using the platform's built-in theme system. This gives more design and performance flexibility, at the cost of more development complexity and ongoing maintenance.
For the majority of clients, standard Shopify — built with a custom, hand-coded theme rather than an off-the-shelf one — is the right call. It's faster to launch, easier to maintain without a dedicated dev team, and Shopify's checkout is already well-optimized. Headless commerce tends to make sense for brands with unusual content needs (heavy editorial content alongside product pages), multiple sales channels sharing one product catalog, or specific performance requirements that a standard theme architecture can't quite hit.
